The Difficult Employee Conversation You’ve Been Avoiding
You Know Who I Mean. The One You’ve Been Avoiding.
By Samantha Newton of Magenta HR
There’s usually one person in the business everyone’s tiptoeing around. Performance’s dropped, or their attitude’s changed, and you know it. You’ve probably known for a while, if we’re honest.
You keep meaning to have the conversation. Then something more urgent comes up. Or you’re just not sure how to say it without setting off a grievance. So it gets pushed back again. And again.
I see this constantly at Magenta HR, working with owner-managed businesses across the Cotswolds. It’s usually the waiting that costs the most, not the conversation itself.
Why It Gets Left
It’s rarely that owners don’t care. More that they’re not confident handling it without making things worse, or without it ending up somewhere they didn’t intend, like a grievance, or worse, a tribunal claim.
So it sits there. Other staff clock the double standard, whether you realise it or not. Standards drift a bit further. And by the time someone finally gets advice, what would have been a short, direct conversation has turned into a process with solicitors involved.
Employee Relations Isn’t the Same as HR
HR tends to mean policies, contracts, paperwork, the stuff that sits in a folder. Employee Relations is a different job entirely. It’s handling the actual situation in front of you, right now, today: the underperformance, the conflict, the conversation you don’t want to have.
Get it wrong and it isn’t just uncomfortable. It’s expensive. What starts as a five-minute conversation, left too long, can turn into a six-month process with solicitors involved. That’s thousands in tribunal costs, even when you’re in the right, before counting the headspace it takes from you as the owner.
Signs You’re Already Paying for It
You’re avoiding a specific person, or a specific topic, in your own business. You’ve had the “I need to have a word with them” conversation with yourself more than once. Maybe a situation’s become normal that you’d never have accepted from someone new.
Sound familiar? It’s not sitting still, whatever it feels like. It’s costing you, even while nothing appears to be happening.
One thing to try before you do anything else: write down, in one sentence, exactly what you’d say to that person if you had the conversation tomorrow. Something like: “I need to talk to you about [specific issue], because I think it’s fixable and I want to help you fix it.” Simple, direct, non-confrontational.
Most owners can’t get close to that in under a minute. That’s usually the real problem, not the person, the not knowing how to open it.
A Situation I See a Lot
A team member’s work has been slipping for months. Everyone’s noticed. The owner’s had a couple of “informal chats” that didn’t really land, because they were too vague to change anything.
By the time I get the call, the owner’s usually exhausted by it, and worried that any formal step now looks like they’re picking on someone after months of silence. It rarely is. But it takes structure to get there without it looking that way, and that’s the part most owners haven’t been shown how to do.
The fix is almost never complicated. It’s usually one properly structured conversation, backed by the right documentation, done at the right time. What’s expensive is the months spent not doing it.
What Good Actually Looks Like
Most of these situations aren’t as complicated as they feel, once someone confident handles them properly. A direct conversation, done the right way, sorts out the majority of employee issues before they turn into something expensive.
If there’s a conversation you’ve been putting off, that’s usually the clearest sign you need to have it.
